01 · The problem

What the run had to answer.

A character in a game is more than one picture: a turnaround to model from, a portrait and expressions for dialogue, an icon for the interface, a 3D model that walks, a voice.

The question this run answers: can one written brief produce all of them, reading as the same character, in a single run?

02 · The workflow

Every step, every model, every charge.

The character-kit workflow

Two images are made from the brief — the identity and the portrait. Every other image is image-to-image from one of them, so the costume, palette and face carry across.

The brief, in full
Aelin, a half-elf ranger in weathered brown leather with a green hooded cloak, dark hair with one white streak, a scar through the left eyebrow, sharp green eyes, a longbow on her back.

Steps

  1. Identity image

The reference everything else follows, made from the brief and a style.

  2. Turnaround — front, side, back

    Image-to-image from the identity.

  3. Portrait, head and shoulders

From the brief again, with the same seed and style.

  4. Expressions — neutral, angry, happy

    Image-to-image from the portrait.

  5. Icon on a clear background

Image-to-image from the portrait, then a background cutout.

  6. 3D mesh, rig and walk animation

A mesh from the identity image, rigged, then given a walk cycle.

A credit is a cent, so the run came to about $0.72. Figures are the charged step costs of the third run — the kit on Discover.

03 · Off the line

Thirteen assets of one character

  • An identity image — the reference the rest follows
  • A turnaround: front, side and back
  • A head-and-shoulders portrait
  • Three expressions: neutral, angry, happy
  • An icon, cut out on a clear background
  • A 3D mesh, a rigged mesh and a walk animation
  • A spoken voice line

All thirteen are on Discover, each with the model, provider and cost of the step that made it, and the workflow opens on the canvas from there.

04 · How it got there

Three runs to get there

The first run finished every step and still failed as a kit: the back view faced the front, the portrait was a full body, the three expressions were one face. The fix was not in the prompts.

  • Image-to-image keeps the composition at every strength. Raising the strength to 0.9 let the pose change — the back view finally turned round — but a full-body reference never became a close-up, whatever the prompt said.
  • So the portrait is made from the brief, with the same seed and style, and the expressions and icon follow the portrait instead of the full body.

Each run cost the same 72.44 cr; the lesson cost two of them. Run three is the kit on Discover: a head-and-shoulders portrait, an angry face that reads as angry, an icon cut clean.

05 · Where it fell short

Said plainly.

  • The details are weak. The white streak and the eyebrow scar came through faintly, or as a painted mark. That is prompt work, not pipeline work.
  • The portrait is a second generation, not a crop of the identity image, so it follows the brief rather than the identity exactly.
  • The 3D model is heavy. The rigged mesh is 101,050 triangles — far over a mobile budget and just over the top of a hero-character one. The run had no decimation step, and the mesh, rig and walk were not inspected beyond completing.
  • One character, one run. The kit shows the chain works for Aelin; a party of characters in one style has not been made.

Put your own brief on the line.

The kit is live on Discover — every asset, with the step that made it. Request an invite to run the character kit on your own brief — for now the 3D and voice steps need your own Tripo and ElevenLabs keys.
